Project S: Our Vision for the Next Phase of Creator Economy Infrastructure

We built Project S to prove that enterprise-grade creator infrastructure was possible. We proved it. Now we are building the next phase — and the opportunity ahead is larger than what we have built. Here is where we are going and why.

When we launched Project S, the pitch was simple: enterprise media companies and publishers need creator infrastructure that can operate at their scale, with their compliance requirements, and with the reliability guarantees their businesses demand. Consumer creator platforms were not built for this. We would build one that was.

Three years later, Project S supports 50,000+ active creators, 1 billion+ monthly views, and enterprise clients in 12 countries. The original pitch has been validated.

What I want to share in this piece is not a performance update. It is where we are going next — and more importantly, why the strategic opportunity ahead of us is significantly larger than what we have built so far.


What We Built and What We Learned

Project S V1 was infrastructure: a platform for creator content publishing, audience management, analytics, and basic commerce. The infrastructure thesis held. Enterprise clients that deployed Project S generated measurable creator program ROI, and the platform's reliability and compliance capabilities differentiated it from consumer alternatives.

What we learned from three years of enterprise deployment:

The highest-value capability in Project S turned out to be trust infrastructure — the data and tooling that helps enterprise clients understand which creators have genuine influence with which audience segments on which topics, and how to convert that influence into commercial outcomes. This is more sophisticated than reach analytics. It is audience relationship intelligence.


The Problem We Are Solving in Phase 2

Phase 1 solved the infrastructure problem: enterprise clients can now deploy creator programs at scale, with compliance, with analytics.

Phase 2 addresses a more complex problem: how do you coordinate a network of creators to produce a coherent commercial narrative at enterprise scale?

A media company with 200 creators in their ecosystem does not need 200 independent content producers who are individually tracked against individual KPIs. They need a coordinated network where creators are producing complementary content — different perspectives, different audience segments, different content formats — that collectively drives a specific audience understanding and commercial outcome.

This requires orchestration capabilities that do not yet exist in creator platforms:

  • Content strategy coordination across creators (who covers which angle, who targets which segment)
  • Cross-creator narrative consistency (ensuring complementary messages without mandating identical content)
  • Network-level performance attribution (measuring the collective commercial impact of coordinated creator networks, not just individual creator performance)
  • Collaborative content production tools (co-creation between creators, not just individual content publishing)

The AI Layer: Why 2026 Is the Right Time to Build This

The orchestration capabilities we are building in Phase 2 were not feasible two years ago. They depend on AI capabilities — specifically, the ability to analyze content across a large creator network in real time, identify narrative patterns and gaps, and generate coordination recommendations — that have only reached production quality in the past 12-18 months.

Specifically, Project S Phase 2 is building:

Content Intelligence Engine: Analyzes all content produced across the platform in near-real time, identifying topic coverage patterns, audience segment reach, message consistency, and content gap opportunities. For a media company running a 3-month product launch campaign with 50 creators, the Content Intelligence Engine shows which audience segments have been over-served and under-served, which messages have landed and which have not, and which creator combinations are producing the highest synergy.

Creator Matching Intelligence: Goes beyond audience demographics to match creators based on content style compatibility, audience trust signal alignment with specific commercial objectives, and collaborative chemistry (creators who have co-created before and generated amplification effects). This is significantly more sophisticated than demographic matching.

Commerce Attribution Intelligence: Tracks commercial outcomes (sales, sign-ups, registrations) across the complete customer journey that a creator network influences. This includes multi-touch attribution across multiple creators and multiple content pieces, with the ability to model counterfactual scenarios: "if we had engaged Creator B in week 2 instead of week 4, how would the commercial outcome have differed?"


The Enterprise Client Evolution

The enterprise clients who have been on Project S since launch are evolving in their sophistication and demands in ways that validate our Phase 2 direction:

Year 1 demands: "We need reliable infrastructure that won't embarrass us. We need compliance controls. We need analytics that prove creator programs are working."

Year 2 demands: "We need to understand which creators are actually driving commercial outcomes, not just reach. We need to coordinate our creator network more efficiently. We need to scale without proportional headcount increase."

Year 3 demands (current): "We need to treat our creator network as a strategic asset that we can orchestrate like a media property. We need network-level intelligence, not individual creator management. We need to understand the combined commercial impact of our entire creator ecosystem."

The progression from infrastructure to intelligence to orchestration is the natural evolution of enterprise creator programs as they mature — and Project S is building ahead of that curve.


The Competitive Position

The creator economy platform market has matured significantly since we launched. The competitive landscape has sorted into three tiers:

Consumer platforms (YouTube, TikTok, Instagram): Enormous reach, poor enterprise fit, no compliance infrastructure, extractive commercial models. These are distribution channels, not infrastructure platforms.

Consumer-turned-enterprise platforms: Platforms built for consumer creators that are attempting to add enterprise features as an overlay. The architectural debt is significant — fundamental design decisions made for consumer scale and consumer compliance environments cannot be retrofitted for enterprise requirements.

Enterprise-native platforms (Project S, a small number of others): Built for enterprise requirements from inception. Compliance, data isolation, SLA guarantees, and integration infrastructure are first-class design priorities. This tier is where the competitive differentiation will ultimately resolve.

Our Phase 2 investment is oriented around widening the capability gap between Project S and the enterprise-native tier competitors — specifically, the orchestration and intelligence capabilities that are the next frontier of enterprise creator program maturity.


What Success Looks Like in 2028

If we execute Phase 2 well, Project S in 2028 looks like this:

A global media company with 500 creators across 20 markets uses Project S to coordinate a product launch campaign with the strategic sophistication of a broadcast media buy — knowing exactly which creators are reaching which audience segments with which messages, optimizing the content mix in real time based on commercial performance data, and attributing the commercial outcome to the creator network with confidence.

A mid-size brand with 50 creators treats their Project S platform as their primary commercial channel — not their paid advertising channel. Creator commerce drives 40% of their direct sales, and the customer lifetime value of creator-acquired customers is measurably higher than any other channel.

An independent publisher has replaced their editorial staff reduction with a curated creator network that produces higher audience engagement, at lower cost, with more commercial sustainability than their legacy model — while maintaining editorial standards through the platform's curation and consistency tools.

These are not hypothetical future scenarios. They are early indicators we are already seeing in our most advanced enterprise deployments. Phase 2 makes them the standard deployment, not the exception.
